Diffusion of Innovations
Everett Rogers' model of how a new idea, product, or practice spreads through a population over time, sorting adopters into five groups by how fast they move: Innovators, Early Adopters, Early Majority, Late Majority, and Laggards.
Adoption per period traces a bell curve and the running total an S-curve. The hard part, Geoffrey Moore's addition, is the chasm between the visionary early adopters and the pragmatic majority, where most rollouts stall and quietly die.

Theory & origin
Everett Rogers set out the diffusion of innovations in 1962, synthesizing hundreds of adoption studies into one model of how something new moves through a social system. Adoption is not simultaneous, it is a sequence, and Rogers sorted adopters into five categories by their position on the curve. Innovators, roughly the first 2.5%, are venturesome and tolerate risk and failure. Early Adopters, the next 13.5%, are respected opinion leaders whose visible use legitimizes the thing for everyone after them. The Early Majority, 34%, are deliberate pragmatists who adopt just before the average person, once the idea is proven. The Late Majority, another 34%, are skeptical and adopt under peer and economic pressure. Laggards, the last 16%, are anchored to tradition and move only when the old way is no longer possible. Plot adopters per period and you get a bell curve, plot the running total and you get the S-shaped curve of cumulative adoption, slow, then steep, then saturating. Rogers also named what drives the rate: relative advantage, compatibility, low complexity, trialability, and observability. The most consequential later addition is Geoffrey Moore's, in Crossing the Chasm (1991). The gap between Early Adopters and the Early Majority is not a smooth handoff but a chasm, because the two groups want opposite things. Visionaries want the new edge, pragmatists want a safe, complete, proven solution with references from people like them. Innovations that delight the first fourteen percent routinely die in that gap, having mistaken early enthusiasm for a real market.

How a consultant runs it
- 01 Segment before you launch. The five groups want opposite things, so one message and one rollout plan for all of them is a plan to reach none of them.
- 02 Win the Early Adopters as proof, not as volume. Their real value is the reference, the visible and credible use the pragmatic majority needs to see before they will move.
- 03 Treat the chasm as the whole game. Between the visionaries and the majority, change the pitch from new and exciting to safe, complete, and proven, with references from people like them.
- 04 Engineer the five drivers. Relative advantage, compatibility, low complexity, trialability, and observability are levers, so make the win obvious, the trial cheap, and the adoption visible.
- 05 Do not confuse enthusiasm with a market. Fourteen percent loving it is the trap, not the finish line, because the majority buys for reasons the early crowd finds boring.
When to use

When not to use
- 01 As a precise forecast. The percentages are a descriptive shape, not a promise your rollout will follow the numbers.
- 02 For mandatory, hard-switch changes with no opt-out, where adoption is enforced rather than diffused.
- 03 As an excuse to ignore the product. Diffusion assumes the thing is actually better, and no curve saves a weak innovation.
Worked example
A multifinance lender rolls a new digital-collections app out to its field agents, replacing a tangle of WhatsApp messages and shared spreadsheets. The launch looks great, then stalls, and diffusion explains both halves. Innovators: one or two tech-forward agents install it immediately and love it, flaws and all. Early Adopters: a couple of respected senior agents pick it up, and their branches start paying attention. Then nothing. The pragmatic Early Majority, the bulk of the floor, will not move on the say-so of the keen minority, because they want a proven, complete tool with results from agents like them, not a new toy. That gap is the chasm, and the rollout is sitting in it. The fix is to stop marketing novelty and start manufacturing proof: run one branch fully on the app for a quarter, publish its hard numbers, faster contact rates and better recovery, then let those pragmatist references do the selling. Once the Early Majority tips, the Late Majority follows under peer pressure, and only the Laggards hold out until the old spreadsheet is switched off. The lesson is that the fourteen percent who loved it on day one were never the market, they were the bridge to it.
